The obsession with download numbers is one of the most damaging ideas in podcasting.
It borrows the logic of social media — more reach equals more value — and applies it somewhere it simply does not fit. Podcasting is not Instagram. The metrics that matter are completely different.
Once you understand that, the whole game changes.
Imagine 80 people in a room.
Not 80,000. Not 8,000. Eighty.
They've all chosen to be there. They've pressed play on your podcast, found somewhere quiet, and given you their attention — their actual, undivided attention — for the next 35 minutes.
And every single one of them is a potential client.
Now tell me that doesn't matter.
The 80-listener scenario

Say you're a consultant, a solicitor, a financial adviser, a coach — someone whose average client relationship is worth £5,000 over a year. Conservative figure. Probably on the low side for most professional services.
Your 80 listeners are not random. They're people who found your show, liked what they heard, and kept coming back. They are, by definition, interested in what you do.
Podcast listeners convert at 4.4% on direct response ads. For host-led content built on genuine expertise — your own podcast, not a sponsored ad — that number can be meaningfully higher.
But even at 4.4%, from an audience of 80 qualified listeners, that's three or four new clients over the course of a year.

The wrong scoreboard

The fixation on big download numbers comes from one place: advertising.
Podcast networks and media buyers use CPM pricing — cost per thousand downloads. If you want to attract national advertisers, you do need scale. You need tens of thousands of listeners per episode before an ad deal makes financial sense.
But most solopreneurs, consultants, and small professional services firms are not trying to sell advertising. They are trying to build a client pipeline.
Those are two completely different businesses with two completely different metrics.

Most people launching a podcast for their business will not get anywhere near those numbers immediately — and they do not need to.

When someone watches a video on Instagram, they're scrolling. When they read a blog post, they're skimming. When they listen to a podcast, they're usually doing something else entirely — walking, commuting, cooking, running — and they've chosen to fill that time with your voice.

I said this without really thinking about it. I was being interviewed on someone else's podcast and they asked me how many downloads you need before a podcast is worth doing. And it just came out.

The tribal mindset says: find the specific people who genuinely care about what you do, and build something real with them.
In Scotland, we'd call it a clan. A small, tight group of people who trust each other, share values, and show up consistently. You don't need a clan of ten thousand. You need a clan of people who are genuinely yours.
A loyal audience of 100 people who trust you, return every fortnight, and recommend you to colleagues is worth more than 100,000 views that evaporated before the credits rolled.

If you run a podcast for your business and you're only looking at total downloads, you're watching the wrong scoreboard.
Here are the numbers that actually tell you whether the podcast is working.
Listener retention
Are people finishing your episodes? If your average completion rate is above 60%, your content is holding attention. That's a strong signal.
Return listeners
What percentage of your audience comes back for the next episode? A growing return rate means you're building a tribe, not attracting one-off clicks.
Inbound quality
Are the people who contact you already warm? Do they reference something they heard on the podcast? Podcast-sourced leads close differently.
Guest relationships
A podcast gives you 40 minutes of genuine conversation with someone who might otherwise take months to get in front of.
Content reach
Each episode becomes a blog post, a clip, a LinkedIn post, a newsletter. The episode is the engine. Track the downstream output too.

A specific audience
Not “business owners” — that's too broad to be useful. “Independent financial advisers in Scotland who are trying to grow through referrals” is an audience. Name your tribe before you record episode one.
Consistency over brilliance
The podcasts that build real audiences are the ones that show up. Fortnightly is fine. Monthly is survivable. Sporadic is fatal.
Production quality
Your audio does not need to sound like Radio 4. But it needs to sound intentional. Poor audio tells a listener, consciously or not, that you did not care enough.
Patience
The compounding nature of podcast trust means the value builds slowly and then all at once. The shows that quit at episode eight never see what would have happened at episode thirty.
The podcasts that last are not always the most polished. They're the ones where the host decided, quietly and without fanfare, that they were going to keep going.
